CAC Formula: How to Calculate Customer Acquisition Cost

The CAC formula divides sales and marketing costs by new customers acquired in the measured period. The ForceFolks CAC Formula Workbook calculates acquisition cost, gross-margin payback and LTV:CAC from your inputs. It separates worked examples from published SaaS benchmarks, so you can compare costs without treating an industry median as your target.

CAC formula: which costs and customers should you count?

Add the sales and marketing costs for a defined acquisition period. Divide that amount by new customers acquired. Count customer accounts, not leads, opportunities or renewal transactions. The HubSpot CAC definition also includes both sales and marketing costs.

CAC = (sales costs + marketing costs) / new customers.

Include salaries, commissions, media, events, agency fees and relevant software. State whether allocated overhead is included. Use the same method each period. Avoid mixing a fully loaded cost measure with a media-only benchmark.

For long sales cycles, test whether earlier spending produced today's wins. Keep that timing method visible. A same-quarter snapshot is useful for consistency, but it may not describe the true cost of a specific customer cohort.

Calculate CAC, payback and LTV:CAC

Enter your acquisition costs and customer economics below. The calculator uses a simple gross-profit model with a fixed monthly revenue and customer lifetime. It does not forecast churn, expansion, discount rates or future cash flow. The example values are illustrative, not ForceFolks client results.

CAC: $5,000.00. Payback: 12.50 months. Estimated lifetime gross profit: $14,400.00. LTV:CAC: 2.88:1.

CAC payback period: when is acquisition spend recovered?

Divide CAC by monthly revenue per customer multiplied by gross margin. This estimates the months of gross profit needed to recover acquisition costs. It is not a cash-flow forecast. Payment timing, implementation fees and customer losses can change when cash is recovered.

Payback months = CAC / (monthly revenue per customer × gross margin).

With $5,000 CAC, $500 monthly revenue and an 80% margin, monthly gross profit is $400. Payback is 12.5 months. At a 60% margin, the same customer needs about 16.7 months. Revenue alone does not show that difference.

LTV to CAC: what does the ratio tell you?

LTV:CAC compares estimated customer lifetime gross profit with acquisition cost. This workbook calculates LTV as monthly revenue multiplied by gross margin and expected lifetime. It assumes steady revenue and margin. Use a separate cohort model when retention, expansion or delivery costs change materially.

At $500 per month, 80% margin and 36 months, estimated lifetime gross profit is $14,400. Divide by $5,000 CAC to get 2.88:1. A ratio does not prove the business can fund the payback period. Check both measures before increasing acquisition spend.

Worked examples: margin and customer volume change payback

These three scenarios keep total acquisition spend at $200,000 and monthly revenue per customer at $500. Each uses a 36-month lifetime. Only the stated input changes. This makes the effect of margin or customer count easier to inspect than a comparison between unrelated surveys.

What is a useful B2B SaaS CAC benchmark?

Choose a benchmark with a clear data period, sample and formula. Aleph and Benchmarkit's 2026 report gives a 16-month median CAC payback for 2025. Its payback sample includes 198 companies. This is one study's observation, not an average of several studies or a target for every business.

Table 2. Published CAC payback observation. Source: Aleph and Benchmarkit, checked by ForceFolks on October 6, 2026.

The full study covers 342 companies, but not all reported payback. Its method uses lagged sales and marketing expense and new annual recurring revenue. Compare the study's definition and filters with your own method before drawing conclusions.

This workbook does not calculate a blended industry median or publish a universal LTV:CAC target. An enterprise sales team and a self-service product can have different acquisition cycles. A useful comparison should match your deal size and route to market.

How can you track CAC in Salesforce?

ForceFolks can connect finance costs with Salesforce customer and opportunity records to support CAC reporting. Start with an agreed definition of a new customer. Then build a repeatable reconciliation between finance totals and CRM wins. A dashboard should expose its assumptions, not hide them behind one ratio.

  1. Define the customer account and the first eligible closed-won deal.
  2. Map sales and marketing costs from the approved finance source.
  3. Record campaign costs where useful, without counting the same costs twice.
  4. Deduplicate customer accounts and separate new sales from renewals and expansions.
  5. Reconcile the reporting period and any sales-cycle lag with finance.
  6. Publish CAC, payback inputs and exceptions together, then review the trend.

Opportunity count is not automatically customer count. Two won deals for one new account still represent one new customer under that definition. Keep finance approval and source records available when a dashboard number is challenged.

How should you use the workbook to improve acquisition economics?

Review the inputs before changing spending. A high CAC can reflect weak conversion, a long sales cycle or costs assigned to the wrong period. Compare channels and customer cohorts using one definition. Do not cut a channel only because its current-period ratio looks worse than another channel's.

Look at customer quality after acquisition. Lower acquisition cost is not helpful if the new cohort churns sooner or costs more to serve. Keep revenue, margin and retention assumptions next to CAC. Use the Salesforce ROI calculator for a separate project-benefit estimate.

Method, downloads and reuse

The ForceFolks CAC Formula Workbook contains three original worked examples and one separately labeled published benchmark. Calculations use unrounded values and round only the displayed result. Zero new customers makes CAC undefined. Zero gross profit prevents a finite payback. Zero acquisition cost makes the LTV:CAC ratio undefined.

The calculator runs in your browser. It does not send inputs to ForceFolks or store them between visits. The downloadable dataset contains only the public examples and source details. It never includes values entered by visitors.

CAC formula FAQ

What should I include in customer acquisition cost?

Include the sales and marketing costs used to acquire new customers. Salaries, commissions, media, software and agency fees can all contribute. State whether overhead is allocated. Keep costs and customer counts aligned with a documented period or cohort method, rather than counting only advertising spend.

What happens if we win no customers in the period?

CAC is undefined because the formula would divide spending by zero. Do not report a zero acquisition cost. Show the spend and the zero customer count separately. Review the sales-cycle lag and the next cohort before deciding whether a single period reflects the whole acquisition process.

Is paid CAC the same as blended CAC?

No. Paid CAC limits the calculation to paid acquisition channels and the customers attributed to them. Blended CAC includes acquisition costs and new customers across channels. Define which sales costs each measure includes. Neither metric is directly comparable with a benchmark that uses a different attribution method.

Is a 16-month CAC payback good for every SaaS company?

No. Sixteen months is a reported median from the cited 2025 sample, not a universal target. Compare deal size, gross margin and sales cycle. Then check cash needs and retention. A business can match a median yet still need more funding before the acquisition spend is recovered.

Does the calculator predict customer lifetime value?

The ForceFolks workbook calculates an estimate from the lifetime, revenue and margin you enter. It does not predict customer retention or future purchases. Treat the result as a scenario. For changing cohorts, use observed retention and delivery-cost data in a separate model instead of assuming every customer stays equally long.

Can ForceFolks build CAC reporting inside Salesforce?

ForceFolks can scope Salesforce reporting that connects approved finance costs with customer and opportunity data. The work starts with definitions, source mapping and reconciliation. Your finance team owns the reporting policy. The implementation scope and quote depend on the systems, data quality and controls your team needs.
